Kaizen Gaming traded disparate tools for connected context at scale with Atlassian

Kaizen Gaming went from 9 team members to 3,000+ in 20 markets. Atlassian is the only platform that scaled with us every step of the way.

Kaizen Gaming operates 24/7 under its global brand, Betano. Years of rapid growth had brought a mix of tools and workflows across the organization – a natural outcome of scaling across markets and teams. As the company matured, so did its ambition to bring all of this context into a single connected system.

To solve this challenge, Kaizen Gaming consolidated on one Atlassian Cloud platform, with a connected foundation to map how work actually flows across the organization.

The result: AI that works with full organizational context; €400k in annual savings from retiring tools like Aha!; and a governed system where every team collaborates, finds knowledge, and builds on what came before.

A foundation that was ready to take the next step

Kaizen Gaming is one of the world’s fastest-growing GameTech companies. As the organization expanded across locations, so did the numbers of tools and workspaces its teams used. This reality, common for every business scaling at pace, created three clear opportunities:

Connecting knowledge and supporting collaboration across teams

As Kaizen Gaming scaled, four different tools, including Aha!, Notion, and Monday, had been introduced across teams over time. Each served its purpose, but with so many touch points, connecting insights, documentation, and decisions across teams took more effort than it needed to.

Consolidating costs and administration

Multiple tools led to multiple licensing streams, separate admin configurations and a growing case for a more unified governance model over which platforms the organization invested in.

Building the foundation for AI at scale

With work fragmented across disconnected apps, came a need for something much clearer; a connected data and context layer that AI could reason across meaningfully. With the company’s goal on AI integration becoming specific, the Kaizen Gaming teams chose to first invest in the foundation, rather than simply layering AI onto a pre-established toolset.

Most companies are bolting AI onto fragmented data and getting fragmented answers. We built the context layer first, so when we turned on Rovo and Claude, they had something real to reason over.

Connected context starts with a connected platform

Kaizen consolidated from four tools to one Atlassian Cloud platform, saving ~€400K per year. But the real win went deeper than cost savings. Consolidation wasn’t simply about cutting tools, it was a deliberate bet that connected context — not more software — was the real competitive advantage for a company of this scale.

With everything on Atlassian, the Teamwork Graph maps how it all relates: who owns what, where decisions were made, and what each one kicked off. That context compounds every day, delivering more relevant AI answers, giving leadership visibility without the need for typical status updates, and enabling smarter automation across teams.

The move also brought a stronger, more scalable governance model. Kaizen Gaming’s IT Business Analysis Team now serves as the gateway for all new tool and integration requests, with a structured intake process built on Jira + Service Collection and Rovo Agents offloading tedious parts of the process.

Now that everything's on one Atlassian platform, we’re not only finding answers faster, but those answers are way more relevant to our business. We couldn’t get that when we were working on multiple different tools. We didn’t just adopt a platform; we built the operating model around it.

Service Collection: Replacing email and spreadsheets with smarter, scalable service

Before, external partner requests lived in email and Google Sheets. And while these were reliable channels, they were disconnected from Kaizen's internal work, leadership, and AI capabilities.

With Service Collection, partner requests now flow through structured Jira Service Management portals into the same system as everything else. Automation routes work to the right teams, and the Teamwork Graph connects who is requesting something to who is delivering it – providing leadership with real-time visibility and giving AI the full picture of how service work relates to internal projects.

We considered buying a separate tool to manage service for external partners, but Service Collection could do it all, at scale.

Find anything, understand everything

Kaizen stored part of its knowledge in Notion, a tool that lived separately from the projects it supported, the service requests they informed, and the people responsible for delivering the work.

In Confluence, every page is linked to the work it supports. In one Rovo search, anyone can trace from a question to the decision that answered it, the project it kicked off, and the team responsible for delivering it. Teams spend less time searching for context, and more time applying what the organization already knows.

For a company growing this fast, the discipline isn’t in choosing tools, it’s in refusing to let complexity outpace the system that holds it together. Confluence capabilities help to solve that.

AI that understands the organization, not just the keywords

Consolidation, structured service, and connected knowledge all built the context layer. Now Kaizen Gaming is using Rovo to put it to work.

Teams are already using Rovo Search and Agents to:

  • Research contracts and vendors instantly. What used to require hours of manual folder browsing now happens with a single prompt.

  • Self-serve answers and kick off workflows without waiting on engineers. Non-technical team members can find the information they need and move projects forward on their own

  • Automate internal software intake end-to-end with the SORE Rovo Agent

SORE: The Software Request Agent

The Software Request Agent, or SORE, will make a huge difference for IT and anyone in the organization who wants new software. Before, employees would submit a ticket and wait while IT manually researched options, checked licensing, asked follow-up questions, and coordinated with backlogged engineers. Now, SORE handles that entire workflow in one conversation. IT still makes the decision, but the agent does the legwork.

“I can ask IT” → “I can do it”

When employees pair Rovo's organizational context with tools like Claude, they can build their own solutions without waiting on tech teams. Rovo provides the intelligence, and Claude provides the reasoning power. Athanasia says, “In today's AI era, Rovo unlocks an astonishing number of new capabilities.”

Rovo does more than search. It understands our company organization. It has the full context of who owns what, where decisions were made, and how everything connects. It's like having a colleague who knows everything about us.
